I Ordered a Compressor for a Mitsubishi Electric Heater Air Conditioner. The Real Problem Was a Check Valve.
I’ve handled replacement parts ordering for commercial and multifamily HVAC equipment for maybe eight years. Maybe nine, if you count the first year, when I didn’t know enough to know what I didn’t know. In that time I’ve made enough expensive mistakes to keep a folder labeled “What Not To Do Again.” The one I keep rereading isn’t the largest, but it’s the one I almost repeated.
The equipment was a Mitsubishi Electric heater air conditioner: a wall-mounted ductless unit that heats and cools a small office. On Tuesday morning it was pushing out air that felt lukewarm at best. The property manager had a tenant scheduled to move into that office the following Monday. She wanted the heat fixed before then. I wanted to be the person who fixed it.
The diagnosis I wanted to hear
The first technician checked the refrigerant pressures, let the system rest, and tried to start it. The compressor hit its overload protector and shut down. He wrote “compressor failure” on the ticket. It sounded definitive. More important, it gave me something I could order by noon.
I called a Mitsubishi Electric parts distributor that afternoon. The compressor alone was $1,365 plus freight. They could also add guaranteed next-day delivery for $240. I remember thinking the guarantee was an upsell. I found a parts seller online listing the same compressor for $1,120 with “fast shipping” on the order page. No guaranteed arrival date, but no extra fee. I chose the cheaper option.
The compressor did not arrive in one day. It took six days because the seller had to source it from another warehouse. That is not a horror story; that is normal. But normal is not acceptable when a building is supposed to be warm by Monday.
The check valve I didn’t ask about
While I was waiting, I called in a second technician for a second opinion. He connected his gauges, let the unit sit, and watched the pressures equalize too quickly. He showed me the refrigerant flow diagram in the service manual and pointed at the check valve.
I’m not a refrigerant engineer, so I’ll explain this the way he explained it to me. In this system, a check valve is a one-way device in the refrigerant circuit. When the compressor stops, it is supposed to keep refrigerant on the correct side of the system. This one wasn’t seating fully. Refrigerant was drifting backward while the unit was off. On the next start, the compressor was trying to work against liquid and vapor in places designed for gas. It tripped its internal overload. To someone who only checks whether the compressor starts, that looks like a dead compressor.
The compressor in the unit was not dead. It was protecting itself. Once the leaking check valve was replaced, the pressure balance would return, and the old compressor could start normally. The new compressor I ordered was never installed.
While I was waiting for that wrong compressor, the property manager sent me a text: Can you paint vinyl siding? It seemed like a random question. She wasn’t looking for a weekend project. The vinyl siding on the west side of the same building had become brittle and sun-damaged. Her real question was whether paint would be an acceptable fix. Paint would have covered the surface for a while, but it would not fix the material failure underneath.
I realized later that I had done the same thing. I had asked which compressor to buy before asking why the compressor failed. She was trying to paint over siding. I was trying to replace a part that was only a symptom.
The actual cost of the cheaper quote
Let me add up the numbers, because this is the part I keep showing new coordinators. The compressor from the online seller was $1,120. The second diagnostic visit was $215. The check valve kit and filter-drier from the Mitsubishi Electric parts distributor came to $168, plus $70 for guaranteed next-day delivery. The technician’s labor for the real repair, including pressure test, evacuation, and refrigerant, was about $860. Total was roughly $2,433.
The check valve kit was not the most expensive part of that story. The most expensive part was my assumption that the first diagnosis was complete. Those numbers are from memory, so give or take a few dollars on the exact cents. The shape of the total is right.
Later that week I sat in the shop sorting through the pile. The new compressor stood in its box by the door. The old check valve was in a small bag on my desk. Next to it sat a half-full glass water bottle that I kept moving around so I wouldn’t spill it on the paperwork. I stared at that small valve and tried to remember what I was thinking when I approved the first purchase order. I knew the answer, though. I was thinking about the price, not the problem.
What I do now before ordering a part
Before any urgent heat pump order, I run through a short list:
- Write down the exact symptom and the conditions when it happened.
- Ask what else could cause that symptom, and look at the small parts before the large ones.
- If a technician says compressor or main board, ask for the readings or error codes that support the diagnosis. If there are no numbers, treat it as a guess.
- If a deadline matters, ask for a guaranteed delivery date in writing. A date without a guarantee is just a hope.
The most expensive sentence in procurement is not “the part costs too much.” It’s “it should ship soon.” I don’t avoid the word guarantee anymore. In an emergency, the premium you pay for a guaranteed delivery date is not a fee for speed. It’s the price of certainty, and certainty is what keeps a building open.
If someone asks me whether paint will fix old vinyl siding, I now give the same answer I gave myself after that heat pump mess: find out what is actually failing first. Paint can improve a surface, but it doesn’t fix material damage underneath. A replacement compressor can fix a dead compressor, but it won’t help when the real problem is a check valve that never made it onto the quote.
